Never AI on Top of Chaos

Data architecture first. Then platforms. Then AI.

The wrong first question

The question I keep hearing: “Which AI tool should we buy?”

The question that actually matters: “What does our data look like when it gets there?”

I’ve watched companies layer AI on top of a broken flow of information and get a faster version of the same mess.

The sequence

Data architecture first. Then platforms. Then AI. Never AI on top of chaos.

  1. Estimate
  2. Budget
  3. Project
  4. Field
  5. Financials
  6. Reporting
Follow the information through the company and mark every handoff where it breaks.

It’s a leadership job

Great people. Sound processes. The right technology. Then let AI amplify all three.

Most companies get stuck on the business path. The barriers are real: analysis paralysis, fear of failed implementations, weak data insights, and resistance between office and field teams. The truth is that transformation is about leadership and mindset, not just software.

Start small

Assess where you are today, identify one painful workflow, prove the value, and then adopt and scale what works.

  • Pick one area to focus on: estimating, communication, or trade coordination.
  • Involve leaders at every level in planning and feedback.
  • Measure, refine, and repeat in short cycles.

These small actions, repeated consistently, create lasting change.

Don’t do it alone

I’ve met leaders with cutting-edge equipment who still run the company on spreadsheets and email. That’s not unusual. Sometimes it takes a peer conversation (an honest one) to surface those contradictions and spark real progress.
